A category was running a horizontal block on lower shelves at one retailer, against a vertical block at another. Store-level rate-of-sale analysis showed the horizontal layout was costing roughly $52 per store per week — across 831 stores, that's $2.2M a year. The retailer switched to vertical; modelled category growth came in at +25%.

A SKU was flagged for deletion based on its performance within one segment alone. Widening the analysis to value sales across every product on the planogram, not just that segment, showed it was outperforming several SKUs that were staying in range. The deletion was reversed.
